Specialty suppliers can offer lower MOQs because they focus on volume in one narrow category. The jar packaging manufacturer we use for glass jars will do 500-unit runs. But that flexibility comes with a trade-off — these suppliers often charge a lower per-unit price at scale but add setup fees that eat into the savings at small quantities.
My take: If you're ordering under 2,000 total units, specialty suppliers usually win on MOQ flexibility. Above 5,000 units, the one-stop supplier's consolidated pricing starts to pull ahead. Specialty Suppliers

The flip side: specialty suppliers may not be able to coordinate finishing across components. Choose specialty suppliers when:

- You're ordering one component category at a time (just boxes, or just bottles)
- You have buffer in your timeline and someone who can coordinate the details
- Your order volume justifies the management overhead
Consider a hybrid approach when: You use a one-stop supplier for standard components (bottles, caps, boxes) and bring in a specialist only for the one element that needs to be truly differentiated — say, a custom glass jar or a unique closure mechanism. That way you keep the accountability of a single supplier for the bulk of the order while still getting specialist quality where it matters most.
The $4,800 lesson wasn't that one model is always better. It's that I made the decision based on unit price alone instead of total cost and accountability. If I'd spent 20 minutes running that decision through the framework above, I'd have saved my company nearly $5,000 and a lot of uncomfortable conversations.
